A useful square-metre benchmark must be traceable to source data
For a home builder, the challenge is not simply stating a cost per square metre. The company should be able to explain which dataset supports it, when it was updated and which work packages caused it to move. A database containing only “contract value divided by total area” shows an average but not the cause.
This article looks from the company’s back office. Unlike the homeowner guide in Blog 54, it focuses on data structure, price updating and the feedback loop from completed projects.
1. Establish a common cost-code structure
BOQs may use different descriptions for similar work. Without common cost codes, records cannot be aggregated reliably. Use consistent categories for site preparation, structure, roofs and waterproofing, envelope and finishes, electrical, plumbing, HVAC, joinery, external works, labour and site overheads.
The same codes should follow the item from estimate to purchase order, site reporting and final cost.
2. Store four layers of data
Each item should connect:
• BOQ quantity, unit, specification and drawing reference
• Base material, labour and transport rate with source and date
• Committed supplier or subcontract price with validity and terms
• Actual quantity, purchase price, waste, rework and additional cost
This structure separates price change from quantity error, design change and site productivity.
3. Version the price book
Overwriting base rates removes the audit trail. Keep dated versions such as 2026-Q2 and 2026-Q3, together with the location where rates apply. Chiang Mai, Lamphun and special-delivery sites may have different logistics.
Each new estimate should identify its price-book version and any items replaced by current supplier quotations.
4. Update categories instead of applying one index
TPSO reported that Thailand’s overall construction material index rose 6.1% year on year in August 2026. Electrical and plumbing products rose 12.7% and concrete products 9.6%, while cement declined 0.2% and steel 0.6%.
An index is a signal to review prices, not a substitute for every purchase rate. Map the affected index category to relevant cost codes, check current quotations and recent purchases, update supported items, recalculate each house group and issue a new square-metre benchmark with an effective date.
5. Segment comparable houses
Avoid one company-wide average. Group records by storeys, building compactness, enclosed and semi-outdoor area, specification, glazing, building services, ground conditions, access and transport.
Each group should show sample size, data period, central range, spread and any excluded outlier with a reason.
6. Calculate in two directions
Top-down: use completed comparable projects to create an early cost-per-square-metre range.
Bottom-up: as design develops, build an elemental cost plan from BOQ quantities and rates, then calculate back to cost per square metre.
A large gap should trigger review. It may reveal an unusual form, specification or site condition. Do not hide the signal by averaging the numbers.
7. Classify variance at completion
Compare estimate and actual cost at cost-code level:
• Price variance
• Quantity variance
• Design or specification variance
• Labour-productivity variance
• Waste and rework
• Programme and site-overhead variance
A total overrun alone cannot improve the next estimate. A classified cause can update the price book, quantity allowance or operating process.
8. Control approvals and data quality
Define who may propose, check and approve a base-rate change. Keep the date, supporting document and change note. Useful controls include unit validation, duplicate-item checks, stale-price warnings and mandatory reasons for manual overrides.
Metrics worth monitoring
• BOQ-to-actual quantity variance by package
• Base-rate-to-purchase-price variance
• Waste and rework cost
• Time between quotation and purchase
• Early square-metre range versus BOQ and final actual cost
• Number of items using expired base rates
• Variation cost classified by owner, design and site cause
What sales teams and homeowners should receive
An internal database should not become a black box. Sales teams need house-type ranges, inclusions, exclusions, effective dates and conditions requiring a survey. Homeowners need assumptions, specification level and the stage at which the estimate will be verified by a BOQ.
A data-rich builder gains an advantage only when each benchmark can be traced to BOQs, purchase evidence and actual completed costs. Cost per square metre then becomes a versioned, explainable and project-specific planning tool—not a market number adjusted by one blanket percentage whenever materials change.
